FEATURE
The project followed a structured threeday execution model. The first day focused on analysing the codebase, defining the upgrade sequence and establishing governance checkpoints and acceptance criteria before any code changes began. sequence and establishing governance checkpoints and acceptance criteria before any code changes began.
During the second day, IBM Bob assisted with refactoring deprecated APIs, modernising code patterns and resolving dependency conflicts, while engineers continuously stabilised builds and validated automated tests.
The final day concentrated on comprehensive validation through unit and integration testing, performance benchmarking and security verification before deployment into production.
Throughout the engagement, engineering teams remained responsible for architectural decisions, governance checkpoints and CI / CD validation, while IBM Bob accelerated the repetitive modernisation activities that traditionally consume significant developer time.
Delivering measurable results
The impact was immediate. Blue Pearl completed the migration from Java 11 to Java 25( LTS) in just three days, reducing a process that would typically require around 30 days by approximately 90 %.
More than 160 engineering hours were preserved, allowing developers to redirect their expertise towards higher-value client projects and innovation rather than maintenance work.
Equally important, the deployment entered production with zero post-deployment defects during the initial stabilisation period, demonstrating that speed had not come at the expense of quality.
Performance also improved, with response times across key workflows increasing by approximately 15 %. Migrating to the latest Java LTS baseline further strengthened BlueApp’ s security posture through years of accumulated security fixes alongside modern Java Virtual Machine improvements and more efficient concurrency capabilities.
AI and engineers working together
For Blue Pearl, the project reinforced that agentic AI complements rather than replaces engineering expertise. IBM Bob proved particularly effective at analysing large codebases, automating refactoring of deprecated APIs, resolving dependency conflicts and accelerating test modernisation.
Meanwhile, Blue Pearl’ s engineers remained responsible for system architecture, sequencing decisions, governance controls and production readiness. This partnership between AI and experienced developers enabled the organisation to modernise faster while maintaining confidence in the integrity of every release.
The platform also helped reduce technical debt by providing architecture-aware recommendations that aligned with Blue Pearl’ s existing design patterns and internal libraries, allowing the engineering team to modernise confidently without introducing unnecessary complexity.
Building a repeatable modernisation model
Beyond the immediate project, the engagement has created long-term strategic value for both Blue Pearl and IBM. The company has established a repeatable AI-assisted modernisation framework that can now be applied across internal platforms while supporting future initiatives including uplift standardisation, documentation automation, continuous refactoring and ongoing quality improvements.
Commercially, the successful migration has strengthened Blue Pearl’ s cloud migration and application modernisation portfolio, creating between 15 and 20 potential customer opportunities for similar engagements.
Blue Pearl and IBM are also exploring joint workshops and modernisation assessments to help organisations identify quick-win opportunities for legacy transformation.
For Govender, the project represents more than a successful Java upgrade. It signals the beginning of a new software delivery model where agentic AI becomes a trusted engineering partner across the software development lifecycle.
As enterprises continue balancing technical debt with increasing demands for innovation, Blue Pearl’ s experience demonstrates how AIassisted software delivery can help organisations modernise legacy environments faster, strengthen security and free engineering teams to focus on creating new business value. •
